You Did the Coaching. Nothing Changed. Now What?

You got coached. You read the books. Maybe you sat in a room once a week and talked it through. And right now you’re back here, asking what to do when coaching went only so far.

That’s no small thing. You put in months and real energy. Somehow, the same problem flared up under pressure. Here’s what few will tell you: your effort wasn’t a waste. Coaching targeted the surface layer, and the surface layer folds when the going gets rough.

Let’s name what usually happens first. You hire a coach because something at work has gone stubborn. Delegation that feels like abdication. A temper you keep under wraps instead of losing. The promotion you wanted and didn’t take. You get a framework. A plan. A weekly check-in. For a while it holds. Then pressure hits, the quarter turns, and you’re right back at the start.

You conclude the coaching didn’t work. The more painful conclusion is the one you dare not say out loud: maybe this is just how I’m built.

Both conclusions miss the mark. And the reason really matters.

Why the change didn’t stick

Coaching works on behavior. It adjusts what you do — how you run meetings, how you give feedback, how you plan your week. That’s real, and it can improve individual habits. But the part of you that generates those habits goes untouched. It’s like patching software when the operating system underneath is corrupt. The patches hold for a while. Under pressure, the system crashes.

That’s not a flaw in you. It’s not a flaw in your coach, for that matter. It’s a structural limitation of the tool itself.

Therapy and insight work hit a different wall. You can understand a pattern fully and still run it, involuntarily. Insight tells you why you’re stuck. It rarely removes the thing that’s keeping you stuck. If insight alone fixed people, no one with a shelf of self-help books would be up at one in the morning looking for something other than therapy for work problems.

So the question underneath your search isn’t who to hire next. Rather, it’s “Is there something that changes the deeper layer fueling the behavior, instead of the behavior itself?”

The layer nobody worked on

Beneath your strategy sits the layer where the same reactions get made again and again. Call it identity — the self-image you built years ago, long before you ran anything. When a decision threatens it, you avoid the decision and dress the avoidance up as judgment. What you keep putting off isn’t knowledge. It’s the discomfort of becoming someone slightly different on the other side of the move.

You already know the move. The org chart is due for a shake-up. The exit needs more planning. That’s the OS-level reality coaching was never going to touch. This was never about habits. It’s the platform those habits run on.

I’ve spent 15 years and 4,000+ sessions with formidable founders who arrived right where you are. Smart. Capable. Fully coached. The pattern that generates stuck behavior was built fast and very early on. Contrary to popular belief, it doesn’t take years of weekly sessions to extinguish it. Make shifts at this OS layer and your changes hold. Done in weeks, not years. That’s why my work looks nothing like an ongoing coaching package. Four sessions across five weeks. One on one. Once and done.

If you want short and deep, look for these things

A short, deep intervention is not the same as coaching sold in a smaller package. Four marks separate them. It names the layer it works on. It’s finite by design rather than open-ended. It works on the pattern rather than the topic you brought. And it shows proof before it asks you to trust it.

  • It names the layer it works on. If someone can’t name the difference between a behavior and what generates it, you’re buying habit patches again.
  • It’s finite on purpose. Open-ended engagements bill forever. A set arc with an end date has to deliver inside it or lose.
  • It works on the pattern, not the topic. Your delegation problem and your temper may be one structure wearing two masks. A practitioner who treats only the topic will miss it.
  • It shows proof before it asks for trust. Fifteen years of practice and 110+ reviews say someone has been tested. Demand that much.

What coaching couldn’t give you

If coaching or therapy could fix this, you’d already be free. You did the work. The problem was never your will or your skill. The tool couldn’t reach the thing running underneath your strategy. You don’t need another framework. You need the platform the frameworks run on to change. That’s a different job with a different tool. Ironically, once you make these deeper-level changes, subsequent coaching or insight-based approaches can do a much better job.

If this describes your situation, start with the move you haven’t made and why you haven’t made it. Ready to see how the four sessions fit? The availability page has that.
